6 Management Strategies For Organizational Change Success

Human beings tend to resist anything they view as stressful, and let's face it, organizational changes are about as stressful as it can get!

For most of us, familiarity with our surroundings, our relationships and our working environment allows us to reside safely inside our comfort zone. And comfort equals security.

Transition Coaching

But when our comfort zone is detonated by changes in management or organizational systems, we implode, seeking the shelter of our innate desire to resist, at all costs.

6 Management Strategies For Organizational Change Success

Changes that occur outside of our control force us to adapt to new rules, new systems and new policies which can, at the outset, make us feel uncomfortable and insecure.

However, a responsible and responsive management team can intercede before staff resistance spreads like the plague and threatens the smooth transition of organizational changes.

Effective team leaders acknowledge and understand that it is a basic human instinct to react to change with resistance, even though staff may fully comprehend the reasons why changes in the organization are vital to its existence and growth.

6 Management Strategies to Avert Resistance

1. A clear outline - Discomfort and insecurity arises when staff are not made aware of the policies, principles, guidelines and structure of intended changes. Every employee needs to know how his/her position will be affected and what his/her role requires.
2. Commitment -Implementation of organizational changes will not occur smoothly if everyone - from the CEO to the office clerk - is not committed to the project and its successful outcome.
3. Advocacy - Each member of an organization who may be affected by the impending changes must be given the opportunity to express his/her opinion.
4. Responsibility - It is the role of the team leader to ensure that each employee who is responsible for a component of the change strategy is held accountable for his/her actions in implementing the changes required.
5. Acknowledgement - Evaluation and acknowledgement of the success of the change strategy at regular intervals ensures its smooth implementation.
6. Flexibility - Management needs to adopt a flexible approach to each stage of development of a change strategy so that unforeseen contingencies can be implemented, if and where necessary.

It only takes one irresolute employee to destabilize an entire workforce, so periods of internal change within an organization require management to stay vigilant for any signs of rumblings or disapproval.

Long-standing employees can feel betrayed and rejected when changes are announced by management. They often experience a sense of loss, confusion, frustration and job insecurity. The plan for job advancement they have often calculated appears to be shot to pieces.

So they react with denial and resistance to the imminent changes.

Management's ability to recognize these patterns of behavior and work to overcome any resistance establishes how well they will accomplish organizational changes. Their willingness to invest in the support and training necessary is an integral factor in achieving a positive outcome.

Employees aren't the only ones who have to adapt to changes within the organization.

Top level managers generally bear the brunt of discontented staff from the ground up. Senior managers who have been instrumental in bringing about the changes within the organization often underestimate the impact those changes will have on their employees.

Unrealistic expectations of how their staff will react (or over-react!) often causes top level managers to retreat and isolate themselves from the problem when the impact of their proposed changes filter back to them.

However, they tend to lay the blame at the feet of middle management if employees resist or complain about the changes.

Middle management tend to carry the most stress during times of organizational change. They feel "trapped", unless they have exceptional leadership skills; besieged by resistant employees who look to them for guidance yet often denied direction and focus by top level management.

Those in middle management often find themselves acting as the arbiter during times of organizational upheaval.

However, organizational changes within a business often prove to be a suitable testing ground for leadership qualities; from the employees all the way through to top level management.

Those who possess the qualities that define a good leader often emerge during the stressful environment that usually accompanies change. This creates an ideal opportunity for potential leaders to display those qualities and be recognized accordingly.

World-class athletes, public performers, indeed winners in nearly every profession, know that without the right coach, they won't perform at their peak.

Transition Coaching

Executive and management coaching has increased in popularity in the business world, with many prestigious companies implementing coaching programs for their executives, managers, and employees. Since high performance is essential to the maintenance of a successful career, companies who want to maximize the investment they make in people are choosing to engage in performance coaching.

Staff Development - How to Coach Your Employees for Success

"A 2004 survey by Right Management Consultants [found], 86 percent of companies said they used coaching to sharpen the skills of individuals who have been identified as future organizational leaders." (P. Michelman, Harvard Management Update, 2004)

How Do Managers Start Coaching?

Due to the success of executive coaching, many managers are now coaching employees for Performance Improvement (PI). Coaching can also be a very effective tool for motivation, participation, and leadership development. So, how can you use coaching for PI, staff development, and ultimate organizational success?

Know Your Role:

When engaging in coaching employees it is important to understand and clarify your role. Although there are many similarities, a boss, a coach, and a boss coaching employees have different roles:

The Boss = Sponsor-Mandates goals and holds others accountable for results (internal to organization)

The Coach = Change Agent-Helps people increase their skills to achieve the results (typically external to organization).

The Boss-Coach = Both Mandates the goals and acts as change agent to help people develop the ability to accomplish these goals (internal to organization)

Common Pitfalls of the Boss-Coach:

Beware some of the common pitfalls of the dual Boss-Coach role such as:

Not making expectations clear Pretending not to have expectations Soft pedaling bottom line expectations Thinking that coaching is a substitute for performance management Thinking coaching is being directive or telling employees what to do
Two Important Tasks When Coaching:

According to Mary Beth O'Neil, author of Executive Coaching With Backbone and Heart, there are separate and sequential tasks a boss-coach needs to accomplish with any employee:

Task 1: Name performance expectations and ensure employee commitment to them.

Clear expectations should be behaviorally specific i.e. what, by whom, when.

Task 2: Coach and develop employees to accomplish expectations. Once you have clarified expectations offer coaching as a way to accomplish these expectations. Offering coaching as an option puts the employee's motivation where it belongs, with her.

Steps to Coaching Employees for Success:

Once an employee commits to coaching the boss-coach engages in the following steps:

1. Contracting.

2. Action Planning

3. Live-Action Coaching

4. Debriefing-Evaluation of coaching process

Step I-Contracting:

Partner with the coachee, familiarize yourself with her challenges, test coachee's ability to own her part of the issue and start giving immediate feedback. Establish a contract that outlines specific content, duration of coaching, sequence of meetings, goals, and how they will be measured. Specify expectations of both parties i.e. reporting hierarchies.

Step II-Action Planning:

During this phase move the coachee to specifics. Help her identify her side of the pattern and steps that she needs to take to improve her performance. Once a contract has been established plan specifically how it will be executed. With the employee, create specific action items with due dates.

Step III- Coaching Sessions:

Meet with the coachee on a regular basis (once a week is recommended) to ensure that the plan is being followed and to help keep the employee on track. I recommend Live-Action Coaching*, which allows you to observe a coachee in live action with her colleagues and provide immediate feedback.

As a manager you possess a unique advantage because you are already internal and in a position to observe. Live action coaching may also entail giving an employee feedback on an interaction you are having with them. Assume that how they interact with you carries over to other working relationships so who better to give them feedback than someone who is being affected by his or her behavior.

When engaging in Live-Action coaching ensure the structure of the sessions, follow the coachee's goals, foster pattern breaking, and maintain alignment in the organizational system-by honoring the coachee's and your role in the system.

Step IV-Debriefing:

After the agreed upon coaching contract has been fulfilled you must debrief with your employee regarding the process of coaching. Assess whether or not coaching was effective, were her goals met? Discuss the coachee's strengths and challenges. Identify key recurring patterns, assess the alignment of roles, and plan the coachee's next steps. Set a tone of openness by being open to feedback on your performance first.

When coaching employees keep in mind some of the characteristics that make good coaching so effective:

Involves personal, one-on-one training or teaching Usually results from direct observation of behavior or specific facts Can be targeted to a specific task or assignment Is interactive Suggests a concerned, friendly, caring interest Offers encouragement and support Doesn't rush to judgment or criticism

If you clarify your role, avoid the pitfalls of having a dual role, and follow these simple guidelines you will be on the road to successful employee coaching.

S Is For Success: 4 Requirements For The Accomplished Coach

Please join me for a fun series. My mission, and I've chosen to accept it, is to write a post based on each letter of the alphabet. The English major inside of me is very excited about this project... and my inner nerd is even more fired up! Keep checking back as I tackle the intangibles of sport... from A to Z.

As I mentioned in the intro up above, I was an English major in college. So hopefully you won't find it weird that I mention I'm using the adjective version of "accomplished" and not the verb. It's not an action, but a description. Also, I most certainly don't see myself as highly skilled or an expert... one definition of accomplished. And since I plan to coach for many years to come, I haven't completed my coaching aspirations... another definition of accomplished.

I've been to a few retirement dinners in my time and am always impressed by what is said about the retiree. Of course, that leads me to wonder what will be said about me once I hang up the whistle. When it's all said and done, I want to look back on my career and regard it as "accomplished".

4 areas that coaches should address for an accomplished career

Team. I'd love for my teams to develop quality skills (tangible and intangible) over the course of their years with me. I'd love for them to look forward to competition, always play hard, and be good teammates. I want our opponents to respect the way we coach and play the game of volleyball.
Alumni. I want my alums to see me as accessible, knowledgeable, and interested in keeping them connected to the institution. Hopefully I've done a good enough job when they were student-athletes to create an easy transition into their post-competition days.
Recruits. I want my fellow coaches to always know that I recruit with integrity. I don't believe that I've got to put other coaches or teams down in order to lift myself up. Quick story: Years ago, when I'd first started coaching, I was recruiting against a conference coach. Yada, yada, yada, the girl decided to go to the other school. I saw that coach a few months later and she wanted to thank me for the nice things I said about her to this recruit. Once the young lady told me where she was going, I complimented the other coach as a class act...who knew that the recruit would actually tell her? Good thing I'd said good things!
Administration. I hope that I bring value to my administration. Of course I'm speaking in terms of my sport knowledge, my program's success, the positive experience my athletes have with me. But also in terms of understanding how to write an appropriate budget...and stay within it, responding to requests in a timely and professional manner, managing my staff effectively, and having a fundraising strategy for my program.

That's a lot to strive for... and there's so much more that I didn't write! God willing, I have a long time before I have to attend my own retirement dinner. And God willing, I hope to be able to call myself "accomplished".
