Executive and Management Coaching - Best Practices For Employee Development

In an ideal world, the talented entry level candidate you hired straight out of college would grow and develop over the course of her career with your organization, ultimately evolving into a key leader who carries with her the lessons of every position she held as she climbed up the corporate ladder.

Not all employees will make the decision to stay with one organization throughout their careers, but when an opportunity exists to retain and develop an existing resource rather than hiring externally, it can be beneficial for both the individual and their employer. In order to capitalize on this type of opportunity, the appropriate tools and resources must be leveraged to help your great individual contributor make the critical transition to team leader and manager. Traditionally employers have turned to training programs to develop these skills, however in recent years that trend has been shifting towards a newer tool for talent management: management coaching.

In the past coaching was not offered as a benefit but mandated to those poor souls who were failing to achieve their workplace goals. From the executive suite to the cubicle, the term "coaching" was synonymous with "remedial training" and carried an implication of failure. For many, being coached was the last stop on the train to termination. Fortunately those days have passed and savvy business leaders and HR professionals have realized that coaching can be a great benefit for high performers and (when properly implemented) can turn things around for a struggling employee rather than being a last ditch attempt to salvage a poor business choice.

While coaching, particularly life or personal coaching, has gained some prominence over the last decade, the industry as a whole is still in its infancy. A wide variety of practitioners offer coaching services. Some come with newly minted certifications from training institutions (many of which have cropped up in recent years to exploit the recent popularity of the profession with career changers), while others are re-branded consultants or psychologists. Some effort has been made to normalize coaching credentials (most notably by the International Coach Federation) but most practicing coaches are measured by their experience and rapport with potential clients rather than any formal certification process. While coaching can take many forms, the one of most concern to business managers and HR executives is the form which takes place as part of an employee development program and is more commonly termed executive coaching.

Technically the term "executive coaching" applies to the act of coaching C level employees or individuals at the highest echelon of management. While there is certainly a substantial benefit to targeted programs for these key individuals, more recently this type of support has been offered at all levels of the organization, and as such has come to be more broadly described as "management coaching". Regardless of the intended audience, the goals are largely the same - to improve the effectiveness and enhance the performance of the individual, with the intent of improving (by extension) the organization as a whole.

How Does Coaching Work?

How do management coaches work with their clients to create these changes? Simply put, a coach helps an individual identify his or her strengths and weaknesses, and then guides them through the implementation of strategies to leverage their strengths and overcome their weaknesses. The core value of coaching is in its ability to focus on the specific needs of the individual manager being coached, as viewed through the lens of their organizational ecosystem. While training can provide general skills development such as time management or planning, coaching allows the manager to focus on the exact challenges of their personal environment, and to develop targeted strategies to overcome those obstacles. This combination of the trusted adviser relationship and intense focus on applicable skills makes coaching one of the fastest and most effective tools in resolving workplace performance issues.

A further benefit of management coaching is its focus on the development of skills by the individual being coached. Rather than forming a dependent relationship where the manager must always rely on (and have access to) his or her mentor, an effective coach will work to reduce the amount their client depends on them, thus building confidence and self sufficiency in the recipient of the service. Most coaching engagements last between 6 and 12 months, with the majority of active coaching taking place in the first 90 days of the relationship. So what actually happens during a coaching session?

The engagement often begins with the stakeholders defining specific, actionable goals and targets which become the metrics for success for the coaching process as a whole. One of the ways to uncover what issues exist is through the implementation of a 360 feedback survey. By soliciting input from the managers, colleagues and direct reports of an individual, the coach can then focus and on building an actionable plan to respond to any deficiencies, as well as to build skills in specific areas such as time management or communication.

Some coaches employ the GROW model - an acronym which stands for Goal, Reality, Options and Will. By defining the goal, accounting for the current realities of the environment in which the individual operates, finding options to achieve the goal and then applying the individual's will or commitment to complete the process, coaches can lead their clients through a structured process to achieve their targets. Other coaches use a holistic model to incorporate aspects of self awareness and personal growth into the process of developing the manager's leadership abilities. Each coach will have their own unique approach, and a key factor for the success of a coaching relationship is a productive relationship between the coach, the organization as a whole and the individual being coached.

Rather than relying on the presence or absence of credentials, organizations who seek coaching for their managers and leaders should meet with potential coaches to find out about their style and approach. Any reputable coach will be willing to provide references and to speak in detail about their experience with the challenges inherent in the proposed coaching engagement, and to describe how they intend to approach the situation.

How Does Coaching Benefit the Organization?

There are many situations where a structured coaching program can show tangible benefits to the organization. One scenario where coaching is commonly applied is to avoid management turnover. Change is a challenging issue in the corporate environment. Whether viewed as positive or negative change brings with uncertainties which can make employees anxious, and thus degrade their job performance. Management changes can be particularly disruptive because of the close relationship between an employee's relationship with their manager and their overall job satisfaction. Rather than hiring a new manager, many employers prefer to coach an existing resource to improve their performance, thus retaining the individual and avoiding both the impact of a management change and the costs of recruiting and on-boarding a new manager.

Coaching is often offered to individuals who have been identified by the organization as having leadership growth potential. Succession planning can be helpful in locating individuals who have the capability of growing within the organization, and coaching can help them do so successfully. This type of management development, once reserved for the executive suite has shown such a positive return on investment that it is now being applied at all levels of the organization.

Another scenario where coaching can have substantial benefits is when an employee is promoted from individual contributor to team leader. While many companies advocate promoting from within, the practice is challenging since the skills which make someone a fantastic individual contributor are not the same as those that make a successful manager. Further there are often internal political challenges to transitioning from being a member of a team to leading it. These can range from hard feelings on the part of team members who thought they should have been considered for the position to the failure of other managers to accept the fact that the new manager is now a colleague. Coaching can help a high performing individual learn to adapt their communication style and other processes to become effective leaders, and can help them avoid many of the pitfalls and errors that new managers commonly make.

Management coaching is continuing to evolve, but based on the results garnered in the first few years that the industry has existed it's clear that there are benefits to engaging professional management coaches which are not yet being fully leveraged in many organizations

Because of the growth in popularity of executive coaching many leaders are considering whether coaching is right for them. In order to provide a variety of perspectives on the philosophy, process, and benefits of executive coaching, I conducted interviews with three independent executive coaches, one sales coach, and two executives at America Online and Capital One, to lend their perspective on some frequently asked questions about executive coaching.

Ingram: A few of the reasons that individuals come to me include: career search, career transitioning; personal transitions and sometimes as a sounding board for ideas or difficult situations at work. There are times that I'm simply used as a confidante for clients exploring new things in life.

Sloan: Executives come to me to increase self-awareness, to augment existing capabilities, or for succession planning-"what do I want to do next with my life professionally and or personally".

Clark-Robinson: The companies that I work with are interested in and committed to sustaining success and know how crucial people are to that intention.

Dr. Cutts: What are some of the benefits of working with an Executive Coach?

"I gained a more holistic approach to my business and personal life. I learned to let go more, let other people contribute. He [my coach] helped me understand that I can't do everything on my own." (Marc S., VP, AOL Inc.)

Dr. Cutts: What do executives look for when selecting a coach?

"Primarily I looked for someone who had a background in organizational psychology and experience in counseling to develop self awareness and maneuvering through organizational influences." (Richard C.)

Dr. Cutts: What is your philosophy about coaching?

Ingram: My belief in every individuals' inherit excellence is what drives me to work with clients. We are all good at something, and some of us have eyes to see 'giftings' and can call those gifts forward from others to serve the world at great depths.

Sloan: The coaching relationship is not therapy, it is a relationship where the coach advocates for the client by providing clear, honest, and timely feedback while maintaining the dignity of the client at all times. Coaching is forward looking; where is the client now, where to they want to be, what is the path to get from here to there verses how did the client get to where they are now.

Collins: Give a man a fish he eats for a day. TEACH a man to fish.... My mother has always said that you teach your children the one thing you don't want them to do- and that's leave. Coaching is similar. You want to give your clients the techniques to recognize and fix their own problems. However, there is no shame in admitting you need help again. A coach's job is to be available but NOT do their job.

Dr. Cutts: What is your specific process for coaching?

Ingram: I don't offer a cookie cutter process. Each client is different in their need, and style. I have several models that I like to use and often take pieces of different models to meet the client's unique needs. The number of sessions and frequency of sessions vary.

Sloan: The initial meeting is face-to-face when possible but not required. Sessions also take place by phone and each session is typically an hour. A minimum of three months commitment is required.

Collins: I do a discovery session with the client asking what he or she thinks the problem is, and from there go through a step by step process of how a potential sale might go. It's important to see how the client thinks and how and why they think coaching will help. After that, I design a plan of action to help achieve that person's goal.

Between scheduled coaching sessions, the individual may be asked to complete specific actions that support the achievement of one's personally prioritized goals. The coach may provide additional resources in the form of relevant articles, checklists, assessments, or models, to support the individual's thinking and actions. (International Coach Federation)

What type of fees should one expect to pay for executive coaching?

Fees for executive coaching range from approximately 0-0 per sessions. Many coaches also offer packages for 3, 6, and 12 months.

What is a typical duration of the coaching relationship?
Three months to a year is average.

Dr. Cutts: Would you recommend executive coaching to others, and why?

"Yes if people want to be great at work or in their personal life and want to constantly develop and evolve then having a great coach is the way to go." (Marc S.)

"I would definitely recommend executive coaching to others for many reasons. First, it forces you to take the time to develop an understanding of the organization and get a perspective of the system in which you work. It also helps you to develop a deeper understanding and awareness of what is important to you individually and to the company. It also helps you understand how your personal weaknesses may be inhibiting your ability to achieve your personal or company goals. Finally, it provides a third party sounding board to develop and implement a strategy to achieve those goals." (Richard C.)

The Birth of Executive Coaching

In the late 1960s and 1970s, top agency directors drove government and large-organizational planning. Upper management made the decisions, and middle managers saw to it that decisions were carried out. However, in the 1970s and 1980s, further flexibility was needed if organizations were to thrive, and the hierarchical control of employees began giving way to trust and collaboration with workers. Dr. Dick Borough is the first person known to use the term "executive coaching" while describing his leadership training of businessmen during 1985. Forbes magazine later described executive coaching as a controversial hybrid of management consulting and psychotherapy.

Widespread training was needed to help every worker think and behave like a leader. The training emphasis, at the time, was on business performance, as in total quality management (TQM). Then came the seminar culture with programs on teamwork and empowerment that made the focal point more personal, but training was still focused on immediate corporate issues, and/or goals.

Transition Coaching

The use of consultants added to the movement toward coaching; they worked with key corporate figures and system interventions. Nevertheless, these approaches to change had one common flaw: they did not last. It then occurred to many people that if organizations were going to create lasting change, the individuals working in them had to change first. Stephen Covey, author of Seven Habits of Highly Effective People, was a major figure in the shift from corporate talk to training highly effective employees.

The Birth of Executive Coaching

In the late 1980s, the professional field of executive coaching was born, a field promoting continuous resilience and performance in people and organizations. During this time, the main emphasis of coaching was to assist corporations in formulating strategic scenarios for the future, in light of the changing corporate environment.

The idea was for coaches to work with individuals and integrated corporate systems over time. Management looked upon coaches as their "knight in shining armor" to get the job done and make a lasting impression. Some of the new emphasis that coaches contributed was visionary leadership training, and renewal coaching and transition management assistance.

The major thrusts that assisted in the evolution and shaping of executive coaching came from the field of leadership, particularly entrepreneurial leadership. The executive coaching movement was facilitated by the need for an empathizing and bold approach during the corporate shakeups and out-placement of the 1980s.

Today, executive, lifestyle, and small business coaching are burgeoning professions. The International Coach Federation lists their coaching membership at over 14,000 members, throughout 80 countries. Their research suggests a clear delineation between those who are highly proficient and making an excellent living and those who struggle to tread the coaching waters.

Executive Coaches

Executive coaches are a funny bunch - we come from an exceptionally wide variety of backgrounds and we often seem to end up in perfect partnerships with clients we never dreamed we'd be offering executive coaching services to. CEO coaching is as much an art as it is a science. Well designed executive coaching courses are able to develop coaches who know that the executive benefits most when executive mentoring encompasses both the yin and the yang - a healthy balance of softer cultural indicators with hard numbers.

Often executive coaches have to counteract standard executive leadership training because so much of what is being taught is myopic about the role that values, vision and culture play in effective leadership. Most of all, good coaching is in business to put itself out of business. The best consulting is in coaching executives to become their own best coaches because leadership happens on many levels at the same time and in daily decision after daily decision. While this is still a young field, we now know that only a multi-faceted executive leadership development program can reach the depth and breadth necessary to create a truly thriving organization.

We know that an executive leadership coach and executive leadership programs have to capitalize on that special "leaderful" spark that is unique to each leader but common to all.
